Case Studies

Client Challenge

Our Client had originally outsourced their backup service several years ago. This original service was coming up for renewal and our client now wanted to structure a new service as a managed service and issued an RFP to select a new supplier to deliver the newly desired backup as a service model.

Outcomes and Results

  • Complete financial analysis including:
    • Current business case
    • TCO model for several scenarios
    • Future business case to support decision
  • RFP scoring summaries and details
  • Final recommendation materials
  • Executive summary and collateral for down select and final selection of supplier
  • Detailed project plan to get from selection through negotiations and ultimately to the executed contract
  • Execution of final supplier contract

What we did

A detailed analysis of the RFP that was issued was conducted to understand:

the original structure of what was being delivered

the operational requirements of the new service SLA requirements

Engaged with the Client team to provide support and coaching in what to expect from the suppliers

Worked through all supplier responses and provide summaries Coach stakeholders in scoring exercise and lead scoring sessions Orchestrate the events and communication regarding the RFP process Perform detailed analysis and report of the financial models Lead contract negotiations with selected vendor

Client Challenge

Our client, a Global Insurance Company, has numerous disparate business processes and systems. They were embarking on a global program to align their business processes to accommodate a new system and allow for a more seamless transition and implementation. They needed to document all the business procedures and process maps across all product lines.

Outcomes and Results

  • Detailed, streamlined process maps across the various lines of business.
  • Standardized cross-functional design for the target state
  • Identified process for easily identifying ongoing process improvements
  • A finalized structure of business processes ready to support the business in the transition to the new system.

What we did

ComatreX took the client’s global design and transform it to fit the various products for their new business and renewal submission process in addition to the post bind process. We led workout sessions to roll out the global design, facilitated meetings with the subject matter experts to document the target detailed design by product. Created and maintained the implementation workbooks.

Client Challenge

The Client had a strategic incentive to shift some of their production and lower end environments to two separate data centers. This effort was a quick strike tactical move by using a “lift and shift” methodology involving 1,500 servers and 200 applications.

Outcomes and Results

  • The project was completed in 16 months, under budget and ahead of schedule - which included costs for storage, unplanned additional migrations, due to company restructuring and decommissioning of application platforms in the process
  • The Client was provided updated asset information for all physical, virtual servers and applications end state that was further updated into IT asset

What we did

  • Served in a detail hands on approach, supporting the CTO and Disaster Recovery Council
  • Worked with application owners and stake holders on prioritization and waves for moving identified application hardware platforms
  • Brought back up VMware and Unix LDOM instances to the “OS” level for all storage associated and validated turned back over to the business for application start up and remediation
  • Managed and developed project plans for application platform transformation between two data centers
  • Refined application load balancing between two data centers for application end state, between application Operations and Application owners
  • Provided all project reports to the CTO’s, DR Council and all management reporting
  • Project managed between engineering, application operations and application owners for testing, validating and signoff. Developed all project plans that had resource activities and timelines, dependencies and predecessors before turning back over to the business for application remediation.

Client Challenge

The Client owned 5 Global data centers that were running insufficiently and independently from one another resulting in service challenges and over budget financials. CTO commissioned a Network Simplification program to Standardized and streamline the global network architecture. The program required the implementation of a plan and approach for the new vision in addition to continuing to support day-to-day operations.

Outcomes and Results

Established the program for the CTO and able to turnkey the execution to the CTO and the team. The established program gave the CTO the needed capacity to get the program in place so the team could execute.

What we did

  • Served in a detail hands on approach supporting the CTO:
    • Worked with the Managing Director of Service Delivery and the Sponsor of GNSD who reported to the CTO.
    • Established the PMO to support the Network Simplification project, including the development of Executive Level Decks (ELT), Steering Committee Decks (NSSC), 12 projects in the 5 program Stream, managing 115+ resources globally, 5 self-sufficient regional data Centers globally. All financial reporting and responsible for a $15M+ budget.
    • Worked with stakeholders and Project Management Team Subject Matter Experts (PMT SME’s) in the development of a global strategic architecture design and all baseline assessments, budget and scope for each project in the 5 independent regions to provide a globalized solution for Network Simplification. This helped provide a centralized global solution, reducing the footprint and ultimately reduced costs.
    • Developed the Simplification program from the ground up, assigning PMT Lead SME’s and TS & OPS Stream members, Security and Network Architects of each of the 5 Regions. Reviewing the global Architecture design developed for each of the 12 projects in the 5 streams; End User Network, Transport, Management Network, Data Center Network and Policies.

Client Challenge

The Client acquired a large company that consisted of a total of 9 data centers. The Client required the integration of the new acquired data centers in addition to consolidating existing data centers. The timing and sheer number of data centers required a highly skilled program management approach to manage the various work streams and contingencies.

Outcomes and Results

The Project was completed on time and under budget with a 1.5 mil save. Also had a 20% save in footprint reduction on Hardware and Application streamline. Physical to virtualization. This did not include the hard saves based on streamlining head count reduction.

What we did

  • Reporting to the Director of Data Center Transition, project managed all data center activities, including the development of the scope document, project plan and management financial reporting.
  • Partnered with all engineering management to develop a ramp up plan on resources and funding, used for migrating to strategic target Data Centers. This includes 2500+ Servers; (Stand alone, Blade, and VMWare instance) UNIX (Solaris and Linux) and Windows environments.
  • Developed Platform migration plan (Seed and Swing), which consist of 25 Release Platforms with 50 to 500 associated servers per platform.
  • Using Microsoft Excel and Access implemented a reconciliation process that improved the accuracy of two diverse server inventory databases from 60% to well over 90%.
  • Served as point person for all escalations between various work streams on all Data Center Integration activities, and any ongoing internal projects.
